That's funny, my ogre count is always like 10% of what I want. And I don't lose them often.

How you manage this is utterly beyond my comprehension. That's literally 1 ogre per month, tops.

More like 25% of it.
And untrained ogres are not great anyway, so only ogres with some history are worth it.

10% of 25% is 2.5%. So out of 80 crew you only have 2 ogres? Did you only play the game for 2 months?

When I say people end up with half their crew being ogres, I mean active crew, the one they take on missions. No one keeps 20 ogres in their bases doing nothing.

I mean, that's just the natural consequence of x-com metagame. No matter how many different types of soldiers a mod has, there are only two actual roles they can fill - chumps drawing reaction fire, and snipers killing stuff. Ogres are the best chumps thanks to their hp/armor/psi stats, so you end up filling half your squad with them. If you nerf ogres, it will be high HP freaks instead.
No matter what you do with balance, there will never be a valid reason to run "a little bit of each". You pick the best chump type, and the best sniper type, and run exclusively those.

That's perfectly fine. You only get freaks in mid-late game, and you can only recruit 3 per month. It takes 12 months just to roll a good one, and even a good rolled one will always have subpar firing/throwing/melee.

Ubers are considered "strong", which is why you can't easily recruit them, unless you take the Gals Are Superior path. That's why it doesn't make sense that Ogres, which are even stronger, can be so easily recruited. In other words, I wanna see Ogres nerfed both in their stats, and in how easy it is to obtain them. Pretty much every playthrough I see, people end up with half of their crew being just ogres.

Ogres are stronger but are somewhat slow; in fact they have not much TUs even the trained/experienced ones, so i think it is fine as it is now, considered also their stats cap, i only used ti have a single ogre in my whole crew (!!!)

I feel like the battlescape incarnation of the 25mm in cars and field guns should be swapped with the 50mm cannon. For one, it feels more right for the field gun to have an actual field gun caliber, 25m in a gun carriage that big is a little comical. The 25mm feels too powerful for what it is, given 25mm HEIT has the same explosive mass as a 40mm grenade (longer shell), so you could leave the stats the same and just change what rounds it takes. Swap the ammo type to a five round clip instead of individual shells, which is always a ballache when using them for craft weapons. It would keep the !Highway House! missions relevant longer, as a single 25mm is often outclassed pretty quickly in the early airgame.

By the same token, it'd be cool to get more battlescape versions of craft weapons. The 30mm or gauss cannon would be cool on tanks and mechsuits, and it would be, extremely funny to give the player a tank chassis that carries a pair of craft missiles as nuclear rocket artillery.

Since we're experimenting with deployable minion units, do we have an Aliens style sentry gun yet?

That would go against Gal's spirit of Piracy. Employing robots and such to fight battles for them. Beasts are an OK.
